What the AEC sector can Learn from Apple

Partnerships underpin Apple’s success.
At apple, manufacturing engineers sit with product designers from day one. Before anyone commits to a product, someone proves the factory can make it. These same engineers then stand at the production line and guide the production process from start to finish. Apple stays deliberately quiet about its supply chain, but the success and quality of their products is not by chance.
Architects, engineers, and contractors (the AEC sector) work on projects together but do they collaborate effectively? Research by the Get It Right Initiative found poorly communicated design information and designs that pay too little attention to construction among the leading root causes of error; this costs the UK AEC industry an estimated £10 - 25 billion a year.
The difference between making iPhones and Buildings
Apple makes millions of identical phones. Buildings are built on sites with unique constraints, by teams assembled for each project. The kind of prototyping, testing and validation that Apple carries out cannot easily be transferred. You cannot run a capability study on a roof that is built once.
Yet, there are processes and practices that can transfer. Lauri Koskela made the case for treating construction as a production system in 1992. Sir John Egan, fresh from running Jaguar, recommended construction to adopt lean thinking in 1998. Neither fully landed, and a fair chunk of the industry has spent thirty years arguing, reasonably, that builders are not carmakers. So, it is worth being precise about what does and does not survive that objection.
Three things that don't need a production line.
- Asking the hard questions early. How can this be built?
- Treating the supply chain as something to keep, not re-tender.
- Sending people to the work, rather than trusting a document to explain it.
Each of these points stand whether you are making one building or a million iPhones.
- Asking hard questions early. How does this translate to AEC? Asking how a building will be assembled, while the design is easy to change. This means a collaborative approach that prioritises partnerships. Having cross disciplinary conversations and asking questions in the preconstruction phase improves the design and the finished building but leave this until the site work has started and you get an RFI, a change order, and a compromise nobody wanted. Some of the industry already does this well with two-stage tendering and early contractor involvement. It's not universal, but it proves the point. Asking early isn't a manufacturing trick. It's a procurement choice.
- Keeping your suppliers. Samsung has been a consistent supplier of apple’s displays since the shift from LCD to OLED. Apple committed to TSMC's newest chip processes early, enabling TSMC to commit to upgrading its fabrication plants. In August 2025, Apple put $2.5 billion into expanding Corning's glass plant in Kentucky. Look beyond the financial investment and a simpler behaviour remains. Apple gives suppliers enough certainty about future work that investing in themselves becomes rational. And it doesn't re-tender a working relationship just to shave a point off the price. Applied to AEC, this means offering certainty to the supply chain. A supplier invests in getting better when they expect the relationship to continue.
- Sending people, not paper. It is easy to send documents instead of people but to convey quickly and effectively what a building needs to do, talking to the people directly involved is more effective. While Apple ramps up production, manufacturing engineers stand on the factory floor, catching any process drift from specification and stopping or preventing faults. That continuous, attentive presence means problems are caught before they become catastrophic. Architecture, Engineering and Construction can do this too, but it requires treating on-site presence as a first-order investment in quality and not a cost to be cut.
Where the comparison breaks
Apple spends time and resources to test and validate the manufacturing processes thoroughly; they learn while there is still a production run ahead to improve. In construction, lessons are often learned at handover, when there is nothing left to apply the lesson to, and the team may be about to disperse. Off-site manufacturing and modular construction help, but they only move the problem partway. You can make a thousand identical bathroom pods in a factory. You still must integrate them into a building that is one-of-a-kind, on a site nobody has worked before.
What transfers
Ask early. Keep the relationships worth keeping instead of re-tendering them for a point of margin. Put the right person on site instead of trusting the drawing to speak for itself. Apple products receive all the attention, and the supply chain rarely makes the headlines, but Apple never separates designing from making the products.
